Kai-Fu Lee’s 01.ai Pivot and Upcoming Hong Kong IPO

Kai-Fu Lee, formerly of Google China, has shifted his focus from building AI models to selling enterprise data infrastructure, with his company 01.ai planning a Hong Kong IPO in 2027.

From Model Race to Data Infrastructure

Lee acknowledged the challenge posed by DeepSeek‘s open-weight model releases, which disrupted the economic viability of building AI models from scratch. He shifted his strategy, focusing on providing enterprise data infrastructure instead. 01.ai now fine-tunes existing Chinese open-weight models and packages them with software that helps clients organize and analyze their data efficiently.

A "Palantir of China"

Lee refers to this product as "Boss AI" and his company as "the Palantir of China". The software is designed for on-premises deployment, catering to enterprises’ preferences for keeping sensitive data within their own systems. Approximately half of 01.ai‘s business currently originates outside China, spanning Asia, Europe, and South America.

Strategic Retreat Turns into Business Success

Initially, 01.ai aimed to build frontier AI models and achieved a $1 billion valuation with Alibaba Cloud’s backing. However, Lee realized that only companies with substantial financial resources could continue building models from scratch after the open-weight releases. This realization led him to pivot towards enterprise data infrastructure, marking a strategic retreat that ultimately became a successful business venture.

IPO and Market Potential

01.ai is currently raising funds for its pre-IPO round, aiming to publish its first annual results before the end of 2026. The company’s approach to data infrastructure positions it differently from other AI startups competing on benchmarks. The IPO will determine whether the market values this shift or penalizes it.

01.ai was founded in 2023 and was among China’s original "AI Tigers", alongside Z.AI, MiniMax, StepFun, DeepSeek, and Moonshot. Several of these companies have already listed or are preparing for IPOs, including Z.AI and MiniMax in Hong Kong, and Moonshot with a planned valuation of $30 billion.
